Get better ideas by interacting with others with different ideas

One secret to innovation is to interact with people who differ from you and are outside your closer network:

The tendency of people to seek out insights from people in different fields, different organizations or of different mindsets is called “brokerage” and has been carefully studied by academics.

It can lead to better ideas, better promotions, and better salaries — whether you work in product design, contracting or finance…

But if you’re charged with innovation, you need to branch out and build brokerage, said Ronald Burt, the Hobart W. Williams Professor of Sociology and Strategy at the University of Chicago Booth School of Business.

“It’s essential,” Burt said. “The new ideas we come up with come from the places where we vary. A person who only knows about the variation in what they do will get better at what they’re doing, but will always come to the same place.”

Burt goes on to discuss how people need two sets of connections: close ones (which helps provide closure) and a few regular connections with distant people (weak ties) who will provide you with different perspectives outside your close group. This all emphasizes the power of social networks: information (as well as other things like motions) can be passed through a network through the social connections.

Chicago innovation #14: Consumer preference research

A cousin of social science research, consumer preference research, got its start in Chicago:

It was 1928. Benton was working at Chicago’s Lord & Thomas advertising agency when owner Albert Lasker told him to land Colgate-Palmolive by impressing the outsized toiletry powerhouse with market research. Benton worked night and day for two months to record housewives’ preferences for the products of each company.

The firm used the pioneering survey in its initial Colgate-Palmolive campaign and landed the account before the survey was completed.

This drew criticism from an early sociologist:

Sociologist Gordon Hancock hated the idea. It was tantamount to cheating.

In a statement that must have brought grins to the faces of that up-and-coming generation of ad men, Hancock decried in 1926: “Excessive scientific advertising takes undue advantage of the public.”

This was, of course, the point.

This tension between marketing and sociology still exists today. The two areas use similar methods of collecting data such as surveys, focus groups, interviews, and ethnographies or participant observation. However, they have very different purposes: marketing is intended to sell products while sociologists are trying to uncover how social life works. The tension reminds me of Morgan Spurlock’s documentary The Greatest Movie Ever Sold that questions the marketing complex.

This comes in at #14 on a list of the top 20 innovations from Chicago; I highlighted the #5 innovation, balloon frame housing, in an earlier post.

 

The balloon-frame building invented in Chicago in 1833

The building technique that helped give rise to mass-produced suburbia was invented in Chicago in 1833:

But traditional building methods required hand-hewn beams, hand-wrought mortise and tenon joints, lapped half dovetails, and something more crucial — labor-intensive construction at a time when labor was spread too thin.

Then in Chicago, Augustine Taylor got credit for creating balloon-frame construction, a hammer-and-nails forerunner to the light-frame construction that still dominates U.S. housing…

Experienced builders supposedly derided Taylor’s St. Mary’s Church in Fort Dearborn as “balloon-framed” because it looked like a stiff breeze would blow it away. But many accounts suggest the name came from a similar French Missouri type of construction called maison en boulin

Chicago architect John M. Van Osdel attributed the invention to Chicago carpenter George W. Snow in 1832. The Chicago History Museum and other scholars point out that Virginia carpenters in the 17th century — facing similar pressures to build fast — employed similar techniques. But it wasn’t mass-produced like Chicago was prepared to do. Between 1866 and 1875, the Lyman Bridges Company of Chicago sold pre-fab balloon-frame structures to western settlers, one of several purveyors of so-called “sectionalized housing.”

This technique was perfectly suited for mass produced suburban housing in the post-World War II era as it could involve standardized parts, be constructed quickly, and be done cheaply. Builders like the Levitts could quickly construct the frame of a home (after a foundation was laid) and then have a series of other workers come through to complete the home. The majority of American homes rely on wood studs nailed together – not complicated but relatively sturdy.

It is interesting to see that this is the #5 innovation from Chicago’s history. Considering the work that went into some of the others (like #8 Reversing the Chicago River), the balloon-frame structure had an outsized impact on American life.

Sears hopes Moneyball addition to its board can help revive the company

Here is an odd mixing of the data, sports, and business worlds: Sears recently named Paul Podesta to its board.

Paul DePodesta, one of the heroes of Michael Lewis’ “Moneyball: The Art of Winning an Unfair Game,” a great 2003 baseball book (and later a movie) about the 2002 A’s that’s more about business and epistemology than baseball, has been named to the board of Hoffman Estates-based Sears Holdings Corp.

To be sure, he’s an unconventional choice for the parent of Sears and Kmart. But Chairman Edward Lampert is thinking outside the box score, welcoming the New York Mets’ vice president of player development and amateur scouting into his clubhouse…

“What Paul DePodesta … did to bring analytics into the world of baseball is absolutely parallel to what needs to happen — and is happening — in retail,” said Greg Girard, program director of merchandising strategies and retail analytics for Framingham, Mass.-based IDC Retail Insights.

“It’s a big cultural change, but that’s something a board member can effect,” Girard said. “And he’s got street cred to take it down to the line of business guys who need to change, who need to bring analytics and analysis into retail decisions.”…

“Analytics has been something folks in retail have talked about for quite some time, but they’re redoubling their efforts now,” Girard said. “Drowning in data and not knowing what data’s relevant, which data to retain and for how long, is the No. 1 challenge retailers are having as they move into what we call Big Data.”

Fascinating. People like Podesta are credited with starting a revolution in sports by developing new statistics and then using that information to outwit the market. For example, Podesta and a host of others before him (possibly with Bill James at the beginning), found that certain traits like on-base percentage were undervalued and teams, like the small-market Oakland Athletics, could build decent teams without overpaying for the biggest free agents. Of course, once other teams caught on to this idea, on-base percentage was no longer undervalued. The Boston Red Sox, one of the biggest spending baseball teams, picked up this idea and paid handsomely for such skills and went on to win two World Series championships. So teams now have to look at other undervalued areas. One recent area that Major League Baseball shut down was spending more on overseas talent and draft picks to build up a farm system quickly. These ideas are now spreading to other sports as some NBA teams are making use of such data and new precise data will soon be collected with soccer players while they are on the pitch.

The same thought process could apply to business. If so, the process might look like this: find new ways to measure retail activity or hone in on less understood data that is out there. Then maximize a response to these lesser-known concepts and move around competitors. When they start to catch on, keep innovating and stay ahead a step or two. Sears could use a lot of this moving forward as they have struggled in recent years. Even if Podesta is able to identify trends others have not, he would still have to convince a board and company to change course.

It will be interesting to see how Podesta comes out of this. If Sears continues to lose ground, how much of that will rub off on him? If there is a turnaround, how much credit would he get?

Economist argues best restaurants often in “dumpier locales”

Over at the Atlantic, George Mason University economist Tyler Cowen explains why excellent restaurants consistently appear in the “cultural wasteland” of suburbs:

Low-rent restaurants can experiment at relatively low risk. If a food idea does not work out, the proprietor is not left with an expensive lease. As a result, a strip-mall restaurant is more likely to try daring ideas than is a restaurant in, say, a large shopping mall. The people with the best, most creative, most innovative cooking ideas are not always the people with the most money. Many of them end up in dumpier locales, where they gradually improve real-estate values…..

I love exploring the suburbs for first-rate ethnic food. Many people consider suburbs a cultural wasteland, but I am very happy searching for food in Orange County, California; the area near San Jose; Northern Virginia, near D.C.; Somerville, Massachusetts; and so on….It is especially common to see good ethnic restaurants grouped with mid-level or junky retail outlets. When it comes to a restaurant run by immigrants, look around at the street scene. Do you see something ugly? Poor construction? Broken plastic signage? A five-and-dime store? Maybe an abandoned car? If so, crack a quiet smile, walk through the door, and order. Welcome to the glamorous world of good food.

Cowen’s argument about restaurants reminds me of another Atlantic piece celebrating “low road” buildings which Brian previously discussed.  It’s not surprising that great work–and great food–often happens in low rent locales like “junky” suburban strip malls and office parks given their lower (financial) barriers to entry and lower operating expenses that free up more cash to flow each month into improving their tenants’ business.

Still, it strikes me that the financial health of restaurants is more location-dependent than for many of the business populating “low road” office parks.  Whereas many office-based business are not dependent on high volumes of foot traffic for survival, restaurants almost invariably are.  (Unless, of course, that particular restaurant focuses primarily on a delivery and/or catering business model.)  A less prestigious restaurant location is a good value for the owner (and likely to survive long term) only if the drop-off in foot traffic/customers due to the “bad” location is more than outweighed by lower rent.

Look for the new, important company to come out of a “low road building”

While suburban office parks and city skyscrapers often gleam, one commentator suggests that important innovations tend to come from less attractive “low road building[s]”:

The startup lore says that many companies were founded in garages, attics, and warehouses. Once word got around, companies started copying the formula. They stuck stylized cube farms into faux warehouses and figured that would work. The coolness of these operations would help them look cool and retain employees. Keep scaling that idea up and you get Apple’s ultrahip mega headquarters, which is part spaceship and part Apple Store.

But as Stewart Brand argued in his pathbreaking essay, “‘Nobody Cares What You Do in There’: The Low Road,” it’s not hip buildings that foster creativity but crappy ones.

“Low Road buildings are low-visibility, low-rent, no-style, high-turnover,” Brand wrote. “Most of the world’s work is done in Low Road buildings, and even in rich societies the most inventive creativity, especially youthful creativity, will be found in Low Road buildings taking full advantage of the license to try things.”

Brand’s essay originally appeared in his book, How Buildings Learn, and has just been re-released as part of The Innovator’s Cookbook, a new Steven Johnson-edited tome of great essays about inventing stuff. It couldn’t come at a better time. The aesthetic of innovation now dominates the startup scene, but it’s like the skeleton of a long-dead invention beast. The point of a Low Road building isn’t that it looks any particular way but rather that you could do anything with and in them. “It has to do with freedom,” as Brand put it.

The argument here is that the particular design of a building, ordered, new, and stately versus bland, functional, and drab, leads to different creative outcomes. If this is the case, why then do successful companies move from their “low road building” to corporate complexes? This likely has to do with status signals – a successful company has to look to look the part such as having an impressive lobby to intimidate visitors and upscale offices for executives. But do the new buildings necessarily slow down innovation or is it more of a function of a growing bureaucratic structure?

I wonder if there is empirical evidence about where great companies get their start and how soon it is before they move to more traditional corporate offices.

Another take on this essay is to think about where these kinds of “low road buildings” tend to be located. In the suburbs, I would think they tend to be in rundown strip malls or in faceless industrial parks. In the city, they might be in old manufacturing facilities or more rundown neighborhoods. On the whole, people would probably not want to leave near such places. Such places could often be considered  “blight” and not the best use of the land. If something more attractive was to be proposed for such sites, many cities would jump at the opportunity. Does this mean we need to protect such spaces, particularly since they are often cheaper and could be used by start-ups who have limited capital?

Considering Steve Jobs and the role of cultural context in innovation

David Brooks explores the “innovation stagnation thesis” and one of the ideas of this argument is that cultural context matters for innovation:

Third, there is no essential culture clash. Look at the Steve Jobs obituaries. Over the course of his life, he combined three asynchronous idea spaces — the counterculture of the 1960s, the culture of early computer geeks and the culture of corporate America. There was LSD, “The Whole Earth Catalogue” and spiritual exploration in India. There were also nerdy hours devoted to trying to build a box to make free phone calls.

The merger of these three idea networks set off a cascade of innovations, producing not only new products and management styles but also a new ideal personality — the corporate honcho in jeans and the long-sleeve black T-shirt. Formerly marginal people came together, competed fiercely and tried to resolve their own uncomfortable relationships with society.

The roots of great innovation are never just in the technology itself. They are always in the wider historical context. They require new ways of seeing. As Einstein put it, “The significant problems we face cannot be solved at the same level of thinking we were at when we created them.”

If you want to be the next Steve Jobs and end the innovation stagnation, maybe you should start in hip-hop.

So what exactly is Brooks saying? People who want to be innovators need to embrace or immerse themselves into diverse cultural systems so that they can then synthesize different ideas in new ways? Or is it that innovators like Jobs are only possible in certain cultural contexts and our current cultural context simply doesn’t push people into these different ideas or doesn’t promote this?

Sociologists of culture would have something to say about this. While Jobs clearly had unique individual skills, the production approach would emphasize how his combination of cultural contexts was made possible. He came of age in an era when individuals were encouraged to seek out new ideas and learn how to express themselves. He started a computer company in a field that didn’t have many dominant players and two guys working in a garage could create one of the world’s most enduring brands. He was alive in an era when information technology was a hot area and perhaps ranked higher in people’s interests that things like space exploration and medical cures. (One way to think about this is to wonder if Jobs could have been successful in other fields. Were his skills and context translatable into other fields? Could Jobs have helped find a cure for cancer rather than create personal computing devices? Should he have tackled their other fields – what is the opportunity cost to the world of his choice?) He had the education and training (though no college degree) that helped him to be successful.

In the end, we could ask how as a culture or a society we could encourage more people to become innovators. Is studying hip-hop really the answer? What kind of innovation do we want most in our society – scientific progress or self-expression or dealing with social problems or something else? When we talk about pushing math and science in schools, what innovations do we want our students to produce?

Big cities promote new ideas

Big cities are generally thought of centers of innovation for both business and culture. This article suggests this effect is particularly pronounced in developing Asian countries:

“Cities are the first to embrace many concepts that are a taboo in towns and villages,” says Sandhya Patnaik, a sociology professor at Delhi University, referring to pre-marital sex, live-in relationships or divorces.

“Anything new or modern touches cities first. Trends percolate to smaller towns at a very slow pace.”

Occasionally in India, the battle between village tradition and liberal city culture can have deadly consequences, such as the “honour killings” seen in Delhi’s migrant areas…

But experts say cities across the world generally serve as a positive melting pot, where different cultures intermingle, encouraging tolerance and the interchange of ideas.

“The freedom in a big city comes from diversity,” Jirapa Worasiangsuk, a sociologist at Thammasat University in Bangkok, told AFP. “It’s the choices and the opportunity to choose that make Bangkok or other big cities a better place.

“People have more choices to choose how to live, to choose their career, to do whatever they want.”…

Sociologists say the freedom of cities often stems from a feeling of anonymity — but this can often tip over into loneliness.

This article seems to suggest that modern, Western ideas are found in the city. I assume most Westerners would look at news like this and think that these changes are long overdue but the article suggests these new ideas are not always met favorably. Such changes are not easy (and some places could argue whether they are desired) as the early sociologists recognized when looking at the changes urbanization was bringing to Western Europe in the 1800s.

It would be interesting to read diffusion studies from these countries that track how new cultural and social ideas leak out of cities and come to dominate social interaction.

Thinking more about this, are there major cities in modern times that have been business centers but also that remained culturally conservative? Or does being open to business tend to correlate with more liberal ideas? This would be interesting as neoliberalism is often thought of as being conservative since it is capitalistic.

A sociological case for scientific innovation

A physicist makes a sociological case for innovation in the sciences:

So, here is a general, sociological case for why we researchers should always be ahead of our time, even at the cost of frustrating ourselves trying to solve insoluble problems. Suppose that the tank of a given field has another 10 or even 15 years of gas left in it. Why should we abandon the field and try to train our students in a different area? Good training in science doesn’t depend on the subject. But more important, why not enter a new field in which, like almost any subject in the life sciences, the time left to have fun does not have a foreseeable upper bound?…

Scientists are conservative even when their job description could be succinctly summarized as “innovator” because the culture in which we operate is chock full of traditions that represent the opposite of innovation and intellectual freedom. We are still afraid of making mistakes—even simple terminology mistakes!—even though in the age of Google those can be corrected in an instant! We are still organizing our institutions of higher learning around power centers (the departments) that are built like fortresses meant to divide people instead of bringing them together!…

In conclusion, let me offer a note of hope, but of caution, too.

Many of the scientific questions that await answers will, I hope, be solved in the second part of this century. Then, having solved the last of the big puzzles—that is, having explained the origin of life—scientists will turn their attention and the power of their quantitative tools toward explaining the sociological complications that arise when these very complex machines called Homo sapiens interact with each other. Let us hope the fruits of that research will respect the freedom of our minds—and of our bodies too!

Sounds good: a physicist arguing that once some of the big natural science issues are solved, attention should be turned to studying human interaction. However, does this suggest that the view from physics that disciplines that study human interaction, like sociology, aren’t doing an adequate job?

It would be interesting to see a companion piece here that summarizes research regarding scientific innovation: how many scientists do switch fields or even subfields of study, how many feel like they could actually do this, and what do they feel are barriers to this.

Sir James Dyson discusses the value of failure

Sir James Dyson, noted inventor of the Dyson vacuum cleaners, discusses how failure is necessary on the path to innovation:

It’s time to redefine the meaning of the word “failure.” On the road to invention, failures are just problems that have yet to be solved…

From cardboard and duct tape to ABS polycarbonate, it took 5,127 prototypes and 15 years to get it right. And, even then there was more work to be done. My first vacuum, DC01, went to market in 1993. We’re up to DC35 now, having improved with each iteration. More efficiency, faster motors, new materials…

The ability to learn from mistakes — trial and error — is a valuable skill we learn early on. Recent studies show that encouraging children to learn new things on their own fosters creativity. Direct instruction leads to children being less curious and less likely to discover new things.

Unfortunately, society doesn’t always look kindly on failure. Punishing mistakes doesn’t lead to better solutions or faster results. It stifles invention.

If the American Dream is now about attaining perfection, where is there room for failure? Dyson goes on to talk about how education might be changed to incorporate more room for failure but getting to the point where the broader society would be more accepting of failure is another matter.

I wonder how much this idea about innovation and failure could be tied to issues regarding publishing “negative findings” in academia.
